The Process:

Team Management

On this project, I have supported a myriad of teams and assisted them in various ways: 

  • Facilitating the regular Scrum and/or Kanban beats

  • Projecting & mitigating their risks and issues

  • Creating roadmaps based on milestone requirements and conveying them to the team

  • Communicating the achievements and status to stakeholders through a weekly report

  • Seeking out opportunities for their processes to improve.

Teams I have managed spanned across the following areas: 

  •  Art Assets (Production Phase)

  • One specific traversal level  (Pre-Production Phase)

  • Character & Narrative (Production Phase)

  • Feature Team (Production Phase)

  • Audio (Production Phase)

And there are truly valuable things I have learned from each of them!

Outsourcing & Cross-Studio Collaborations​ Support

I was no dedicated producer to the outsourcing process, but especially in the asset and audio team, we had the occasional outsourcers supporting the teams. This varied from being fully integrated as part of the team, to working in parallel, though mostly separate. The requested content related to assets, VFX, UI assets, performance capture, and music. 
Later in development, we also integrated part of the team from Vertigo Studios Rotterdam to help out, which included character art, concept art, asset art, technical animation and animation.

My tasks were mostly related to their onboarding, their task management, setting up certain tools to accommodate and negotiating the process with our outsourcing producer, as well as gathering and implementing feedback from our collaborators.

LQA, TRC, VRC Reports

Once we found ourselves later in development, we started the LQA, TRC and VRC trajectories. For these tracks, we wanted a clear overview of what the incoming issues were and what their status was and could easily be communicated without having to dive into our Jira, so I composed such reports tailored to the stakeholders' needs. 

Overtime Preparations & Processing

As milestones approached, the option for voluntary overtime would be exposed to the team. For various milestones, I have assisted the lead producer in communicating the rules to the team, set up the required tools to track the overtime and delivered an overview of the extra hours per employee and how they would like to be paid out (time-for-time or time-for-money) to HR for further processing.
